Tiivistelmä
The Sibelius Academy of the University of the Arts Helsinki is the only music university in Finland and the subscriber of this thesis. The Sibelius Academy Symphony Orchestra regularly implements international collaborations with orchestras of other music universities. Those projects usually involve concert tours. Several large-scale collaborative projects with renowned universities are scheduled for implementation during the coming years, and therefore The Sibelius Academy considered it important to develop the production process further.
The aim of this study was to find ways to improve the quality of implementation of the orchestra's international cooperation projects. As a solution to this problem the thesis offers a production manual, which aims at boosting the effectiveness of future projects.
Concerning the theoretical framework, the thesis is influenced by the following theories: coaching approach to team leadership, psychological safety, method of systemic constellation.
The production manual is primarily based on the analysis of two cases from the year 2017. In addition to the case studies, a benchmarking interview was carried out in reference to the
Theater Academy's PLETA project. Another research method used in the thesis was analysis of documents. Systemic constellation, an internationally popular, solution-focused problem-solving method that is usually implemented in a group setting, was used to gain a new perspective on the challenges under investigation in this study. As the wellbeing of the project team members was put to the test during the cooperation projects described in the case studies, some suggestions on improving occupational well-being were also presented in the chapter on practical development suggestions.
The study revealed that the most important areas for development in international orchestral projects relate to internal communication, staff and time resource planning, and clarification of responsibilities and roles. Based on the results, development suggestions were made with a coaching approach; Asking the right questions at the right time is at the heart of a successful project.
The thesis resulted in a production manual primarily intended for use by staff of the University of the Arts, especially the project managers in charge of carrying out similar international cooperation projects in the future. The manual was written in English because Sibelius Academy staff is rapidly becoming more international, and it may also be useful for the manual to be read by the cooperation partners’ producers.
With the manual, the study provided a tool to support the practical implementation of international orchestra cooperation projects. Its functionality will only be proven in the coming years as the manual is used and possibly adjusted. In the future, the production manual could be developed further, and could be utilized by other teams at the University of the Arts or even by other organizations if it proves to be useful. Taideyliopiston Sibelius-Akatemia on Suomen ainoa musiikkiyliopisto ja tämän opinnäytetyön tilaaja. Sibelius-Akatemian sinfoniaorkesteri toteuttaa säännöllisesti kansainvälisiä oppilaitosorkesteriyhteistyöprojekteja konserttimatkoineen. Ison mittakaavan näyttäviä yhteisprojekteja maineikkaiden korkeakoulujen kanssa on lähivuosina tiedossa lisää, ja näin ollen työn tilaaja näki tuotantoprosessin kehittämiselle tarvetta.
Työn tavoitteena oli löytää keinoja orkesterin kansainvälisten yhteistyöprojektien hallinnan parantamiseen. Ratkaisuksi tuotannon ongelmiin kehitettin tuotantomanuaali. Manuaalin on tarkoitus helpottaa tulevien projektien toteutusta.
Teoreettiisen viitekehyksen osalta opinnäytetyössä on vaikutteita muun muassa seuraavista teorioista: valmentava ote tiimin johtamisessa, psykologinen turvallisuus ja systeemisen konstellaation menetelmä.
Tuotantomanuaali tuotettiin ensisijaisesti analysoimalla kaksi tapausesimerkkiä vuodelta 2017 ja siihen liittyvää aineistoa. Tapaustutkimuksen lisäksi hyvien käytäntöjen löytämiseksi käytettiin opinnäytetyössä benchmarkingia teatterikorkeakoulun PLETA-projektiin ja dokumenttianalyysiä. Tutkimuksen kohteena oleviin haasteisiin haettiin uutta näkökulmaa myös systeemisen konstellaation avulla, joka on kansainvälisesti organisaatiovalmennuksissa suosittu, ryhmätyöskentelynä toteutettava ongelmanratkaisumenetelmä. Projektitiimin hyvinvointi oli tapausesimerkeissä kuvattujen erikoisprojektien myötä koetuksella, jonka takia otettiin toimenpide-ehdotuksissa kantaa myös työhyvinvointiin.
Tutkimuksesta kävi ilmi, että tärkeimmät kehittämiskohteet kansainvälisissä orkesteriprojekteissa liittyvät sisäiseen viestintään, henkilöstö- ja aikaresurssisuunnitteluun sekä vastuu- ja roolijaon selkeyttämiseen. Tulosten perusteella tehtiin kehittämisehdotuksia valmentavalla otteella; Oikeiden kysymysten kysyminen oikeaan aikaan on onnistuneen projektin keskiössä.
Konkreettisesti opinnäytetyön tuloksena on käytännönläheinen toteutusmanuaali, jota Taideyliopiston henkilökunta, erityisesti kunkin projektin vastuutuottaja, voi käyttää apuna tulevien vastaavanlaisten projektien toteutuksessa. Manuaali on toteutettu englanninkielisenä koska Sibelius-Akatemian henkilöstö kansainvälistyy nopeaan tahtiin ja voi myös olla hyödyllistä että manuaali on yhteistyökumppaneiden tuottajien luettavissa.
Tutkimuksesta saatiin työkalu vastaavien tulevien projektien käytännön toteutuksen tueksi. Toimivuus tulee osoittautumaan vasta tulevina vuosina kun manuaali päästään käyttämään. Tuotantomanuaali voisi tulevaisuudessa kehittää kokeilemalla, ja mikäli työkalu osoittautuvat toimivaksi, niitä voisi hyödyntää Taideyliopiston muissakin tiimeissä tai jopa ulkopuolisissa organisaatioissa.
