Tiivistelmä
Laadukas toimittaja-asiakasyhteistyö ja toimitusketjun hallinta ovat merkittäviä tekijöitä yrityksen toimitusketjun tehokkuuden kannalta. Kansainvälisesti toimivalla yrityksellä on haasteena erään markkina-alueensa heikosti toimiva tilaus-toimitusketju. Tämän työn tarkoituksena on tuottaa analyysit toimitusketjun nykytilasta sekä ehdotus toimitusketjun hallinnan työkaluista ja toimittaja-asiakasyhteistyömallista, joiden avulla yritys saisi toimitusketjun materiaalivirran toimimaan paremmin ja tarjontansa kohtaamaan todellisen kysynnän.
Yrityksen toiminnanohjausjärjestelmästä kerätty data sekä haastatteluin saatu tieto toimintamalleista, tuotteista ja asiakkaista analysoitiin kirjallisuudesta saatujen työkalujen avulla. Analyysien perusteella toimitusketjun oireiksi havaittiin ylisuuret ja hitaasti kiertävät varastot sekä tarpeettoman laaja tuoteportfolio. Ongelmien juurisyinä ovat toimitusketjun läpinäkyvyyden, hallinnan ja yhteistyön puute. Näiden vuoksi toimitusketju kärsii piiskavaikutukselle ominaisista ongelmista.
Toimitusketjun läpinäkyvyyttä ja tehostamista ruvettiin muodostamaan toimittaja-asiakasyhteistyömalleista. Saatujen tietojen perusteella toiminnalle sopiviksi ja mahdollisiksi malleiksi valikoituivat VMI- ja CPFR mallit. Niiden avulla toimittaja hallitsee materiaalivirtaa ja saa kattavamman näkyvyyden kysyntään. Ne mahdollistavat kysynnän ja tarjonnan paremman kohtaamisen sekä selkeyttävät toimitusketjun hallintaa poistamalla päällekkäisiä operaatioita, vapauttaen resursseja toiminnan kehittämiseen. Yrityksen tulisi perustaa kyseiselle markkina-alueelle CPFR:n mukainen keskitetty palveluvarasto, jota ohjattaan tasaisen aikavälin täydentämisen ja Min-Max:n avulla. Toimitusajan ollessa tarkastelu- ja täydennysväliä pidempi, asiakkaiden kulutusennusteet ovat merkittävässä roolissa materiaalivirran kehityksessä. Laadukkaan ennustamisen, yhteistyön ja toimitusketjun hallinnan avulla, markkina-alueen varastojen koko ja pysähdysaika on mahdollista jopa puolittaa. Lisäksi tuoteportfolion supistaminen ja standardisointi sekä kysyntävirtojen yhdistäminen helpottaisivat toimitusketjun hallintaa entisestään, mikä pooling-efektin myötä toisi lisää tehokkuutta toimitusketjun toimintaan. High-quality supplier-customer collaboration and the management of the supply chain are significant factors for the efficiency of a company’s supply chain. An internationally operating company has challenges with a weakly performing order-delivery chain in one of its market areas. The purpose of this thesis is to produce analyses of the present state of the supply chain as well as to give a proposal for supply chain management tools and a supplier-customer collaboration model. With these the company could achieve better material flow in its supply chain and build its supply to meet the factual demand.
The data retrieved from the company’s enterprise resource planning system as well as the information about the operating models, products and customers received from interviews were analyzed with tools found from literature. According to the analyses, the supply chain suffers from oversized and slowly cycling inventories and an unnecessarily wide product portfolio. The root causes of the problems are the lack of transparency, control and collaboration in the supply chain. Due to these the supply chain suffers from the bullwhip-effect.
The formation of a more transparent and efficient supply chain began from supplier-customer collaboration models. Based on received information the best suited and possible models were chosen to be the VMI and CPFR models. With these the supplier controls the material flow and gets a more comprehensive view of the demand. They enable better encountering of supply and demand and clarify the control of the supply chain by removing overlapping operations thus releasing resources for development of operations. The company should establish a CFPR based centralized service stock on the market area and control it with fixed-time period and Min-Max methods. When the lead time is longer than the check and refill periods, forecasting the customers’ consumption is in a valuable role in developing the material flow. With high-quality forecasting, collaboration and supply chain management, the inventory levels and days of supply in the market area can be decreased into half of the present state. In addition, reducing and standardizing the product portfolio and combining the demand flows would help controlling the supply chain which would increase the operating efficiency of the supply chain through the pooling effect.
