Tiivistelmä
Tutkimuksen tavoitteena oli luoda kohdeyritykseen toimintamalli, jonka avulla saadaan osallistettua työntekijät, tiiminvetäjät ja työnjohto tuotannon jatkuvaan parantamiseen sekä parannettua tuotannon takaisinkytkentää tiimitasolla. Tutkimus rajattiin pilottitiimiin sekä tiimissä olevien työpisteiden kautta reititettyihin tuotteisiin. Ennen tutkimuksen aloitusta yrityksellä oli jo olemassa sähköinen aloitejärjestelmä, mutta sen käyttö oli organisaation uudelleen järjestelyjen myötä vähentynyt.
Tutkimuksen teoriaosassa tutustuttiin jatkuvan parantamisen kulttuuriin ja työkaluihin. Lisäksi tutustuttiin laadunhallinnan sisältöön, käsitteistöön ja laadunvalvontatyökaluihin sekä tuotannon mittareihin. Teorian pohjalta tutkimuksessa luotiin jatkuvan parantamisen toimintamalli, joka tunnistaa ja eliminoi prosessissa olevaa hukkaa osallistamalla pilottitiimin työntekijöitä hukkakorttien avulla. Lisäksi tutkimuksessa luotiin toimintamalli tuotannon kehitysideoiden raportointiin ja käsittelyyn. Tuotannon takaisinkytkentää kehitettiin luomalla pilottitiimiin tuloskortti sekä perustamalla yritykseen päiväkatsauskäytäntö. Tutkimuksessa suoritettiin myös toimihenkilötason kehitysprojekteja käyttäen apuna teoriassa esiteltyjä malleja ja työkaluja.
Tuloksena saatiin toimintamalli, joka tuottaa työntekijämäärään suhteutettuna enemmän kehitysideoita sekä käsittelee ne tehokkaammin kuin sähköinen aloitejärjestelmä. Hukkakorteilla toteutetun hukan raportoinnin kautta tunnistettiin ja raportoitiin seitsemän viikon tarkasteluajanjakson aikana yhteensä 23,6 tuntia hukka-aikaa. Tiimin tuloskortin avulla tiimin työntekijät pystyivät viikkotasolla seuraamaan oman tiiminsä suorituskykyä tavoitearvoihin verrattuna. Tämä näkyi muun muassa tiimin suoritustason nousuna. Kehitysprojektien avulla saatiin parannettua pilottitiimin toiminnan ja tuotteiden laatua. Päiväkatsauskäytännön avulla saatiin osallistettua tiiminvetäjät ongelmaratkaisuun sekä tuotannon suorituskyvyn varmistamiseen. The aim of this research was to create an operating model for the target company. The operating model involves employees, team leaders and production supervisors to continuous improvement, as well as improves feedback of production at the team level. The research was limited to the pilot team and products that were routed through the pilot team‘s workstations. The target company already had an electronic system for new initiatives prior to the research, but its use had declined due to the company’s internal restructuring.
The theory section of the research explored the culture of continuous improvement and its tools. Furthermore, other topics studied included quality management, quality improvement and measuring tools as well as the indicators of production. Based on the theory, an operating model was created. The operating model has emphasis on continuous improvement and aims to identify and eliminate the losses in the process by involving the workers of the pilot team and encouraging the use of ‘loss cards’. In addition, this thesis was used to create a model for reporting and processing employee’s ideas on improvements. The feedback of the employees was implemented by creating a team scorecard and establishing daily production overview. This thesis was also utilized to carry out employee level development projects by using the models and tools that were presented in the theory part.
The final result was an operating model that yields more development ideas and processes them more efficiently than the original electronic initiative system. In the seven week test period the pilot team identified and reported a total of 23.6 hours of loss time by ‘loss cards’. The team scorecard allowed the workers to follow the team’s performance on a weekly basis, and compare them to the target values. This affected the team’s performance positively. Additionally, the pilot team’s working efficiency and the product quality were improved by the development projects. The team leaders were more involved in the problem solving as well as production performance assurance due to the use of the daily production overview.
